Most B2B SaaS companies have a growth model. The problem is not that the model exists — it is that it is built to produce a number rather than to challenge one. The conversion rates are optimistic. The churn assumptions are borrowed from industry reports. The channel mix is whatever the team already believes in. The model is a narrative device dressed up as a planning tool.
High-growth teams use growth models differently. They treat the model as a mechanism for stress-testing assumptions before resources are committed — not for confirming the decisions that have already been made. The difference in outcomes is not random.

The top of the model is the channels that generate pipeline. The critical insight about funnel modeling is that small errors in early-stage conversion assumptions compound dramatically by the time you reach revenue. A 10% optimistic assumption on lead-to-SQL translates to a 10% overshoot in projected pipeline, which translates to missed revenue targets, which triggers a re-plan six months after you committed resources to the original model. The earlier in the funnel the assumption is wrong, the more expensive the error.
Layer 3: Retention and expansion
New ARR is only half of the growth picture. The other half is what happens to customers after they sign. Monthly churn rate determines how fast the base erodes. Net revenue retention (NRR) — which accounts for expansion, contraction, and churn together — determines whether the business is growing from its existing base or just replacing what it loses.
A SaaS business with 110% NRR grows even if it never closes a single new logo. A business with 85% NRR needs to grow new ARR by 15% just to stay flat. These numbers belong in the model because they change the shape of the growth curve more than almost any other variable in the model.
Layer 4: Revenue outputs and scenarios

This is the layer most teams skip, and it is the most important one. Every number in the model that is not derived from observed historical data is an assumption. The assumptions log makes that explicit — recording each assumption, its value, where it came from (benchmark, estimate, validated test), and whether it has been tested.

Single-scenario modeling
A model with only a base case is not a model — it is a forecast. When the base case is also the plan, the plan cannot be stress-tested. Optimistic default assumptions

How to build a growth model that actually works
The mechanics of the model matter less than the discipline around the assumptions. Here is the sequence that high-growth teams follow:
- Map the funnel end-to-end. Identify every stage from first touch to revenue, and assign a conversion rate to each stage. Use observed data where you have it; use explicit assumptions where you do not.
- Build three scenarios. Pessimistic, base, and optimistic. The pessimistic scenario should be genuinely uncomfortable — not 10% below base, but the scenario where two or three key assumptions come in below expectation simultaneously.
- Log every assumption explicitly. Record where each assumption came from, how confident you are in it, and whether it has been validated.
- Identify the highest-sensitivity, lowest-confidence assumptions. These are the ones that would most change the model if they were wrong, and the ones you have the least evidence for. Test these first, before committing resources.
